At a Dutch wholesaler with around thirty people, the entire purchasing and quality process ran in one system. The company was doing well. That matters, because this is not a story about a company that had ground to a halt.
Our audit was the first time that process had been written down from beginning to end. It was live, business-critical and impossible to read.
What emerged was not what anyone expected. The system considered lightweight inside the company turned out to hold most of the truth. And the rule determining which quality check blocks a supplier payment was written down nowhere. It lived in one person's head, directly in the path through which money left the business.

We do not yet know what this saves the company each year. Nobody measured how many hours the old process took beforehand, and without a baseline there is no final measurement. We are now reconstructing it from the old system's history. Once complete, we will publish the number and the method. Until then, there is no percentage here.
